YouTube ads management in Japan – video advertising that fits a small brand
YouTube ads let people see your product, shop or service in a few seconds of video, often before they ever search for it. Many small brands hold back because they are unsure what it costs, whether they need a polished video, or whether it suits them at all. This page explains how YouTube ads work inside Google Ads, what they typically cost, what to prepare before handing them to a manager, and how UNANOBO runs them.

YouTube ads run as video campaigns in Google Ads
YouTube ads are created and managed in Google Ads as video campaigns. They sit in the same account as your search and display campaigns, so budgets and results can be compared side by side. A YouTube ads manager usually picks from these formats:
- Skippable in-stream ads: play before, during or after videos and can be skipped after 5 seconds. The standard choice when you need to explain something
- Non-skippable in-stream ads: up to 15 seconds, watched in full. Good for a short, focused message
- Bumper ads: up to 6 seconds. Ideal for repeating your brand name and logo
- In-feed video ads: shown as a thumbnail in search results and next to related videos; only people who click watch them
- Shorts ads: vertical ads between YouTube Shorts, a natural fit for phone-shot footage
Every format can be targeted by location, age, interests, what people search for, and whether they have visited your site. Decide first whether you want people to discover you, visit your site, or come back after a visit – the right format follows from that.
When YouTube ads make sense for a small brand
YouTube ads are not reserved for big advertisers. With a tight area and audience, a modest budget is enough to test them. They work especially well when:
- Your product looks better on video – food, cosmetics, crafts, treatments, finished renovation work
- You are launching something new that people do not search for yet
- You have a shop or venue and want to reach people nearby
- You want to remind site visitors who did not buy or book
- You already have short clips from Instagram or similar
If you need buyers who are ready right now, search ads are often easier to measure as a first step. Our overview of types of web ads compares the roles of each channel. A quick test: write down what a viewer would see in your first five seconds.

YouTube ads cost: how billing works and typical budgets
Think of the cost in two parts: ad spend and the management fee. There is no minimum spend – you set a daily budget and can start small. Billing depends on the format:
- Cost per view (CPV): skippable ads are charged when someone watches 30 seconds (or the whole ad if shorter) or clicks
- Cost per thousand impressions (CPM): bumper and non-skippable ads are charged per 1,000 impressions
- Cost per click: in-feed video ads are charged when someone clicks the thumbnail to watch
- Management fee: in Japan typically around 20% of ad spend or a fixed monthly fee, often with a minimum
Cost per view varies by industry and placement, and typically ranges from a few yen to a few tens of yen. For a first test, run one setup for about a month and review view rate and site visits before raising the budget. For choosing a manager and comparing fees, see ad operations agency.

Steps to launch YouTube ads and what to prepare
Whether you run the ads yourself or hand them over, the preparation is the same. Follow this order and the launch goes smoothly:
- Set the goal and metrics: impressions and view rate for awareness; site visits and conversions for bookings or sales
- Prepare the video: horizontal (16:9) and vertical (9:16) versions widen your reach. Show the product and its appeal in the first five seconds
- Link the accounts: upload the video to your YouTube channel and link it to Google Ads
- Set up tracking: add GA4 and Google Ads tags to your site and record bookings or purchases as conversions
- Define targeting: combine location, age, interests and remarketing, and exclude placements that do not fit, such as children's content
- Plan reviews: check the numbers about weekly in the first weeks and swap videos or placements
No video yet? A 15–30 second clip shot on a phone, or a simple slideshow of product photos, is enough to start. Create the Google Ads account and YouTube channel in your own name so your data and videos stay with you whoever manages them.

Common YouTube ads mistakes and how to avoid them
Video campaigns have many settings, and running them on defaults can burn through a budget fast. Check these points before launch:
- A long logo intro, so viewers skip before they know what the ad is about
- No captions, although many people watch with the sound off
- Loose targeting, so ads run on unrelated videos and apps
- A landing page that is hard to use on a phone or does not match the video
- Judging only by clicks and sales, and missing people who searched or visited later
The page viewers land on matters most. Someone who liked your video should find the same look and feel, product details and a clear way to book or buy. To reach the same audience with image banners, see display ads management.

FAQ
How much do I need to start YouTube ads?
There is no minimum ad spend – you set a daily budget and can start small. With a focused area and audience, a modest budget is enough to see a response. The right amount depends on your goal and region, so you get a plan and estimate after the free demo.
Can I start without a video?
Yes. Short phone footage or a slideshow of product and shop photos is enough to begin. We look at what you have and suggest which material to use in which format.
Does the free demo cost anything? What if I do not go ahead?
The demo is free. If you decide not to continue after seeing it, nothing is charged. Use it simply to help you decide.
How long until the ads go live?
If the video and site tracking are ready, setup to launch is fairly quick. Ad review usually takes about one business day. If a new landing page is needed, you get a schedule that includes time to review and adjust the demo.
Can we work only by message from outside Japan?
Yes. Everything from the first questions to reports runs by message, in Japanese or English, with replies within two business days. Results are sent as clear written summaries.
Can you use my existing ad account and YouTube channel?
Yes. We work in the account and channel registered in your name, and past data carries over so earlier results can guide the new setup. If you do not have an account yet, you get step-by-step help creating one.
