Ecommerce ads management in Japan – the right channel mix on solid tracking

Results from ecommerce ads depend as much on whether accurate purchase data reaches the ad platforms as on where you spend. Running Google Shopping, Performance Max and Instagram catalog ads side by side without a plan usually means budget goes out and nobody can say which channel made the sales. This page walks through what each channel does, how to set up Shopify tracking and conversion values, and how to split and grow the budget.

  • By message, in Japanese or English

The main ad channels for an online shop and what each one does

Ecommerce ads fall into two groups: ads that reach people already looking for a product, and ads that help new people discover you. Give each channel a clear job before combining them and budget decisions become much easier.

  • Google Shopping ads: product image, price and shop name in search results. They catch searches with clear buying intent, such as a product name plus "buy"
  • Performance Max: a Google campaign that uses your product feed to serve across Search, Shopping, YouTube, Gmail and Display. It gets more stable as conversion data builds up
  • Search ads (brand and category): the entrance for people searching your shop or brand name. Brand terms are usually cheap
  • Meta catalog ads: Instagram and Facebook ads that automatically show products people viewed, or related ones. They work both for new audiences and for bringing back people who left items in the cart
  • Instagram Reels and feed ads: photos and short videos that show the product in use or the story behind it

You do not need every channel from day one. Start with ads that reach active shoppers plus your brand entrance, then add discovery channels. Our page on Google Shopping ads covers the setup in detail.

What your store needs before you advertise

Ads bring people to your store; the store has to do the rest. Check these points on a phone before you launch:

  • Price, shipping cost and delivery time are visible in the first screen of a product page
  • Photos show size and texture, and size charts or material details are complete
  • Checkout asks for little input and offers the payment methods Japanese shoppers expect
  • Stock and product data are synced, so sold-out items stop appearing in ads
  • The legal notice under the Act on Specified Commercial Transactions and the return policy are easy to find
  • A test order confirms that purchases are recorded in your ad accounts and GA4

If several items are missing, fixing the pages first usually gets more out of the same budget than spending more. Our page on improving ROAS explains how to make ad landing pages easier to buy from.

Shopify ads: tracking and conversion values

For Google and Meta ads on Shopify, the official sales channel apps are the fastest way to a solid base. The Google & YouTube app connects your products to Merchant Center and sets up Google Ads purchase conversions and GA4. Meta's Facebook & Instagram app syncs your catalog and sets up the pixel and the Conversions API, which sends purchase data server to server.

  • Purchase value: decide whether shipping and tax are included, and use the same rule in Google, Meta and GA4
  • Double counting: make sure tags pasted into the theme do not duplicate the app tags – duplicates make purchases and ROAS look better than they are
  • Primary conversion: optimize Google Ads for purchases and keep add-to-cart as a secondary signal
  • Enhanced conversions and data sharing: sending hashed customer data helps recover purchases that browsers miss
  • Test order: place one real order after setup and check that every platform records the right amount

Performance Max and Meta both learn from the purchase data you send. If values are off, budget can drift toward products that make no profit. Keep every account in your own name so the tracking history stays with you. For connecting Instagram and Shopify step by step, see Shopify and Instagram integration.

Splitting the budget: a channel mix for each stage

With a small budget, keep the number of channels small. Automated campaigns need a certain number of purchases before results settle. A practical way to grow the mix:

  • Launch: brand search plus Shopping ads for your best sellers, to build purchase data
  • Growth: once purchases add up, widen reach with Performance Max and add Meta catalog ads for returning visitors
  • Scale: use Reels and video to reach new customers, and give seasonal items or bundles their own budgets

The yardstick is your break-even ROAS, worked out from product margin. With a 40% gross margin, every 1 yen of ad spend has to bring at least 2.5 yen in sales before any profit is left. If margins vary a lot across your catalog, split high-margin and low-margin products into separate campaigns so it is clear where to move money.

The optimization routine and the usual pitfalls

Decide in advance which numbers you watch and how often. For a small store, a weekly check and a monthly review are enough.

  • Weekly: spend, purchases, ROAS, and any sold-out or disapproved products
  • Monthly: sales and profit by product and by campaign; move budget toward what grows
  • Ongoing: review search terms and creative response, and test new photos, videos and product titles

The most common mistake is judging a change too soon. Automated campaigns fluctuate after edits, so give them one to two weeks before the next move. Another is making huge budget jumps around sales events, which resets learning. Change budgets gradually and note the dates.

How UNANOBO runs ecommerce ads: a free demo of your landing pages first

Before touching any campaign settings, UNANOBO builds a free demo: improved product or home pages based on your current store. You check the pages your ad visitors will see on a computer and a phone, and you also get a proposed channel mix and a list of tracking fixes.

The process is simple: free demo, feedback, launch, growth. The founder handles everything personally – store improvements, Shopping ads, Performance Max, Meta ads, GA4 and tags – so pages and ads never sit with different people. Everything runs by message, in Japanese or English.

FAQ

What does the free demo include?

Working, improved versions of the product or home pages your ads lead to, built from your current products and brand. You also get a suggested channel mix to start with and the tracking issues worth fixing. There is no charge.

What if I decide not to go ahead after the demo?

That is fine, and there is no cost. You can use the recommendations even if you run the ads yourself.

How much ad budget do I need to start?

Both Google and Meta let you start with a small daily budget. The smaller the budget, the longer it takes to collect the purchases automated campaigns learn from, so it is best to start with fewer products and campaigns. We suggest an amount once we know your margins and goals.

Can you work with my existing ad accounts?

Yes. If the accounts are in your name, we take them over as they are. Past data also helps the campaigns learn. You grant access through the platforms – no need to share passwords.

Do you work with stores that are not on Shopify?

Yes. Stores on BASE or WordPress (WooCommerce) can also run these ads once the product feed and purchase tracking are in place. Integration differs by platform, so we review your current setup during the demo stage.

What do I need to prepare, and how do we communicate?

Your store URL is enough to start. When ads begin, we ask for access to your ad accounts, Merchant Center and GA4, plus rough margins per product. Everything runs by message in Japanese or English, and we reply within two business days.
