Improve ROAS for ecommerce ads – start from your break-even number

Ad spend keeps growing, yet profit stays flat – and nobody can say what ROAS target actually makes sense. That is one of the most common problems in ecommerce advertising. The way out is to calculate your break-even ROAS first, then work through four levers in order: the product feed, bidding, creatives and the conversion rate of your site.

  • Free demo – decide after you see it
  • By message, in Japanese or English
  • One person from demo to launch

FREE DEMO

A higher-converting product page – free demo

Send us your shop URL. We build a free demo of a product page that makes it easier for ad visitors to buy, plus a suggested order of ROAS fixes.

  • An improved product page, built for free
  • Check the path to purchase on desktop and mobile
  • Your break-even ROAS and a clear fix order

A phone number or an email address is enough – whichever suits you.

What ROAS is and how to read it before you try to improve it

ROAS (return on ad spend) tells you how much revenue each unit of ad spend brings in. The formula is ad revenue divided by ad spend, times 100 if you want a percentage. Spend 100,000 yen and generate 400,000 yen in sales, and your ROAS is 400%.

Before working on ROAS, line up three things so you are not misreading the numbers:

  • What counts as revenue: with or without tax and shipping. Make the purchase value sent to Google Ads and Meta Ads match the way your shop reports sales
  • Attribution window: how many days after a click a purchase still counts. Defaults differ between platforms, so do not compare their ROAS figures one to one
  • ROAS vs ROI: ROAS is based on revenue, ROI on profit. A high ROAS can still leave little profit if most sales are low-margin products

A quick first check: put one month of figures from Google Ads, Meta Ads, GA4 and your shop side by side. If they are far apart, fix tracking before anything else.

Calculate your break-even ROAS and set a target

The first number you need is the point below which ads lose money. That is your break-even ROAS: 1 divided by your contribution margin rate, times 100. Contribution margin is the price minus product cost and every cost that comes with each sale.

  • Price: 5,000 yen (before tax)
  • Product cost: 2,000 yen
  • Per-order costs: shipping, packing, payment and marketplace fees – 800 yen
  • Contribution margin: 5,000 − 2,000 − 800 = 2,200 yen (44%)
  • Break-even ROAS: 1 ÷ 0.44 × 100 ≈ 227%

Above 227%, ad-driven sales make money; below it, they lose money. Add fixed costs and the profit you want, and your target rises further. For products with strong repeat purchases, you can accept a ROAS close to break-even on the first order and earn the profit on later ones.

Margins differ by product, so calculate break-even ROAS per product or category. A simple spreadsheet with price, cost and per-order costs already shows where ad money should go.

Find out why ROAS is stuck

An account-wide ROAS figure does not tell you where to act. Split the data along these lines and most causes become visible:

  • By product: items that spend without selling, and best sellers that get little delivery
  • Brand vs generic search: searches for your brand name usually show high ROAS and can flatter the total
  • New vs returning customers: too much budget on people who already bought, too few new buyers
  • By device: many mobile clicks with few purchases points to a site problem
  • Search terms: spend on queries that have little to do with your products

If you prefer to start from cost per purchase, see our guide to CPA improvement. With a stable order value, ROAS and CPA move together; when order values vary a lot, as they often do in ecommerce, ROAS reflects reality more closely.

Three ad-side levers: feed, bids and creatives

Once you know the cause, these are the three main levers inside the ad accounts. Work through them in order of impact.

  • Product feed: put the words people search for into product titles in Merchant Center or your catalog – brand, product type, material, size. Use clear product images and correct GTINs and categories. Custom labels for margin or best sellers make it easy to give products separate budgets
  • Bidding: automated bidding such as target ROAS works best with plenty of tracked purchases. Base the target on your break-even ROAS and change it in small steps
  • Creatives: add to the packshot. Show the product in use, the size, comparisons and the key points from reviews – whatever answers the reasons people hesitate. On Meta, test several images and videos with different angles for the same product

If you run Shopping through Performance Max, the way you split asset groups and product sets has a big effect on ROAS. Our page on Performance Max management covers this in detail.

Raise conversion rate and order value on your site

ROAS is revenue divided by spend, so a better conversion rate or a higher order value lifts ROAS with the same ads. When ad tweaks stop paying off, the landing product page is the next place to look.

  • On a phone, are price, stock and the cart button visible on the first screen?
  • Are shipping costs, delivery times and return terms clear before checkout?
  • Are there enough photos to judge size and use?
  • Does the page load fast, and is checkout free of unnecessary fields?
  • Do bundles, multi-buy offers or a free-shipping threshold encourage bigger orders?

Change one thing at a time and note the date, so you can compare results fairly. Automated bidding can take days or weeks to settle after a change, so avoid judging on a few days of data. For the bigger picture, see ecommerce advertising.

How UNANOBO works on ROAS: tracking first, then a free product page demo

UNANOBO starts by checking your tracking and working out your break-even ROAS with you, then maps where the ads and the site have room to improve. Alongside the ad work, we build a free demo of an improved product page, which you can open and click through on a computer and a phone.

The process is free demo, feedback, launch, growth. The founder handles every project personally, so you keep one contact from the first demo to ongoing improvements, all by message in Japanese or English. Ad and analytics accounts stay in your name, so the data stays with you whatever happens later.

FAQ

Does the free demo cost anything?

No. From your shop URL we build a working demo of an improved product or home page. If you decide not to go ahead after seeing it, there is no charge.

What ROAS should I aim for?

Use your own break-even ROAS as the guide. With a 40% contribution margin, break-even is 250%; at 25%, it is 400%. We set targets per product, taking fixed costs and repeat purchases into account.

How soon will I see results?

Tracking fixes and feed clean-up can show up in the numbers fairly quickly. Bid target changes and site improvements need learning time and data, so they are judged over weeks or months. No specific ROAS or sales figure can be promised.

What do I need to prepare?

Your shop URL, rough prices and costs for your main products, and your current monthly ad spend. Account access can wait until you have decided to go ahead.

Can I talk to you while working with another ad agency?

Yes. We can help with the site side only, or sort out tracking and break-even numbers first so your current team can use them.

Can we work together if I am not in Japan or prefer English?

Yes. Most of the work runs by message, in Japanese or English. You get a reply within two business days, and anything that needs a screen walkthrough comes as a recording or a short document.
